Six things the current site knows that nobody writes down

Every one of these is already sitting in your analytics or Search Console. Reading them takes a day. Recovering them after a rebuild takes a year, because you have to run the experiment again.

The last row is the cheapest and it is skipped almost every time. The pages a salesperson pastes into an email are the ones doing real work, and they are frequently buried three levels deep with no navigation pointing at them. Most redesigns are commissioned because the site feels dated. That feeling is real, and it is also the least reliable diagnosis available, because the people who feel it most strongly are the ones who look at the site every day. Visitors see it once. What they notice is whether they can find the thing they came for, whether it loads, and whether it answers the question they arrived with — none of which is fixed by a new colour palette.

So the first job is to find out what is actually wrong. Sometimes it genuinely is the design: the site cannot be read on a phone, or it looks like it belongs to a company that no longer exists. Often it is something else wearing the design’s clothes. The pages that matter are impossible to find. The form has been broken for eight months. There is no page for the thing the business now mostly sells. Those are cheaper to fix than a rebuild, and a rebuild will not fix them by itself.

The second job is to decide what must survive. Every URL that other sites link to. Every page that earns enquiries. Every page that ranks for something worth ranking for. That list is the specification the redesign has to satisfy, and writing it is what turns "make it modern" into a brief that can actually be judged. We keep it as a plain list of URLs with a reason beside each, because a document nobody can read is the same as no document.

Then it becomes a build, and if the URLs change it also becomes a migration, which is a separate discipline with its own failure modes. It is a reason to investigate, not a diagnosis. The people who feel it most strongly are the ones looking at the site every day; visitors see it once and mostly notice whether they can find what they came for. Sometimes the design genuinely is the problem. Often the real issue is a buried page, a form that has been broken for months, or no page at all for the thing you now mostly sell — and a new palette fixes none of those.
Analytics access, Search Console access, and twenty minutes with whoever talks to customers. That last one is the cheapest and most skipped: the pages a salesperson pastes into emails are usually doing the real work, and they are usually buried where no navigation points at them. A redesign that reorganises the menu without asking will bury them again, more neatly.
Only if the URLs change and the redirect map is wrong, which is a solvable problem with its own discipline. Usually yes, and usually you should. Changing URLs buys almost nothing for visitors and costs real work to do safely. Where a change is genuinely worth it — a structure that cannot express what the business now does — we say so and it becomes part of the plan rather than a surprise.
