The third row is what makes the rest hard to fix. Work done on a personal account leaves no trace you can review, so you cannot know what was shared, cannot correct a mistake you never saw, and cannot answer a client who asks. Getting people onto accounts you can see is worth more than any policy document, and it usually requires making the sanctioned option genuinely better rather than forbidding the other one.
A policy nobody can follow is a policy nobody follows
The instinct is to write a document forbidding things, and it fails predictably: people who were using AI to keep up with their workload carry on using it, more quietly. What works is narrower and more useful — a short list of what may be put into which tool, one sanctioned option that is genuinely good enough to prefer, and a route for asking about anything unusual that gets an answer the same day rather than in a fortnight.
The list itself should be specific to your business rather than generic. Client names and matter detail, no. Your own published marketing copy, obviously fine. Internal documents, depends on the tool and the contract behind it. Anonymised extracts, usually fine and worth defining what anonymised actually means to you. Four or five lines that a person can hold in their head beats eight pages nobody opens.
Then there is the question of what the output is allowed to do. Content that goes to a client, a number that informs a decision, a summary that becomes the record — each needs somebody to have checked it, and saying which is which prevents the failure where confident text gets forwarded because nobody thought they were the reviewer.
And where the data genuinely cannot leave, the answer is a model running somewhere you control. That is a real option, it is more work, and it is the correct answer for some firms.
